Why We Built PDFShed — A Free, Browser-Based Smallpdf Alternative

The free PDF tool market has a quiet bait-and-switch: free for two tasks a day, then $9/month forever. We thought "$0/month forever" was a better offer. Here's how that's possible technically — and why we're not pivoting to a Pro tier.

The five PDF tools you actually use

Look at your last six months of PDF work. For most people, it's some combination of:

  • Compress a PDF to fit an email size limit
  • Merge two or three PDFs into one
  • Sign a contract or form
  • Convert a PDF to Word or Excel for editing
  • Fill out a form

That's it. Five tools. The thing every PDF SaaS — Smallpdf, iLovePDF, Adobe Acrobat, PDF24, Sejda — sells you for $9–$20 a month.

We thought $0 a month was a more honest price for those five tools. So we built PDFShed.

How free works without VC money

Smallpdf processes everything on their servers. So do iLovePDF, Sejda, and Soda PDF. That means real costs: AWS bills, GPUs for OCR, storage for files in flight. Their free tier exists to funnel you to a paid tier — that's the whole business model.

PDFShed processes everything in your browser using WebAssembly. The tools are open-source libraries (qpdf, pdf-lib, pdfjs, tesseract.js) compiled to run in any modern browser. Your CPU does the work. Our servers do nothing.

That changes the unit economics. Each user costs us essentially $0 to serve. So the free tier doesn't need to push toward a paid tier. We sell banner ads on tool pages and that covers hosting. The end.

What "browser-based" actually means

Open Chrome DevTools (F12), go to the Network tab, and run any PDFShed tool. Watch for outbound requests. You'll see static asset loads, ad calls, analytics — but zero outbound traffic with your file content.

This is verifiable, not promised. Smallpdf says they delete your files after an hour. That's a trust statement. PDFShed shows you in real time that there's nothing to delete.

For most people that's a nice property. For people processing tax returns, contracts, medical records, or immigration paperwork — it's the difference between sleeping at night and wondering whether a server breach exposed their identity history.

What we're *not* doing

  • We're not building a Pro tier. The "free forever, $9/mo for unlimited" trick is what we're trying to avoid being, not become.
  • We're not adding signup. The moment you add accounts, you add an attack surface. The PDF tools work without knowing who you are.
  • We're not building enterprise features. PDFShed is for individuals. If you need DocuSign workflows, AICPA-audited compliance, or admin dashboards, those are different products.
  • We're not training AI on your files. We can't — we don't receive them.

What we're working on

Stable, fast, and complete coverage for the long tail of one-off PDF tasks: redaction that survives forensic recovery, OCR that handles non-Latin scripts, table extraction that preserves structure, signature workflows that opposing counsel's Acrobat will accept.

If you want a PDF tool to do something we don't cover, let us know. We read every request, and most of the new tools (the ones that aren't obvious) come from real user emails.
